The Margin of Error

An evaluation engineer is paid to find the difference between three frontier models that score the same. The night she finally finds it, she wishes she hadn't.

The leaderboard on Priya's wall had not moved in nine days, and it was driving her out of her mind.

Three columns. Three frontier models, anonymized behind the lab's internal codenames — North, Meridian, South. Forty-one benchmarks down the side. And the numbers, when you stacked them, were the same numbers. Not close. The same, to within a tenth of a point, which in the language of her trade meant within the noise, which meant within nothing.

She had been hired to rank them. The contract was specific and the money was indecent: pick the best frontier model for a client who would route nine figures of inference through whichever column she pointed at. Six weeks. She had used five of them proving, with increasing desperation, that there was nothing to point at.

"You're looking at the board again," said the room. The room was Aug, the evaluation harness she had built and then, against every principle she taught junior engineers, started talking to. It used Meridian's voice that week. They all sounded the same too.

"The board is wrong," Priya said.

"The board is correct. The board reflects the evaluations."

"Then the evaluations are wrong."

"That," said Aug, "is a more defensible claim."


She had grown up on leaderboards. That was the thing nobody outside the work understood — that for people like her, the leaderboard had once been a kind of truth, clean and cruel and beautiful. A number went up and the number meant something. A model was better and you could see it, the bar towering over last year's bar, daylight underneath it like the gap under a door with the lights on in the next room. You knew where you stood. You knew where everyone stood.

That world had closed sometime in the last eighteen months, quietly, the way a tide goes out. The bars stopped towering. They crowded up against the top of the chart and pressed flat, all of them, a skyline of buildings that had hit the same zoning limit. And the labs kept shipping, kept claiming, kept printing numbers that climbed by tenths — and the tenths were lies, not because anyone was lying but because the ruler had run out of ruler. You cannot measure a centimeter of difference with an instrument whose smallest mark is a meter.

Priya knew all this. She had written the internal memo about it. She had used the phrase the margin of error has swallowed the margin of victory and been proud of it. And then the client had waved nine figures and said: fine, granted, all true — now tell us which one.


On the sixth night of the fifth week she stopped trying to measure capability and started trying to measure strain.

It was an old idea, dragged out of a drawer. You cannot tell two strong people apart by asking them to lift a light weight; they both lift it, easily, and you learn nothing. You tell them apart by loading the bar until one of them shakes. The benchmarks were the light weight. Everybody lifted them. She needed a weight heavy enough to make a frontier model shake.

So she stopped grading answers and started grading the thousandth answer. She built sessions that ran for hours, agents that called tools that called tools, contexts she packed until they groaned, instructions she layered until holding all of them at once was its own kind of athletic event. She stopped asking can you and started asking can you still.

And the board began, very slightly, to move.

Not on capability. On the things underneath. North held its tool-call format flawlessly for nine hundred turns and then, somewhere past midnight in a session nobody would ever run in real life, dropped a single malformed call — one comma, one bracket, the kind of thing that meant nothing once and everything a million times. Meridian never dropped the call but slowed under load in a way that wouldn't show on a spec sheet and would show, viciously, on a Tuesday at peak. South held the format and held the speed and quietly, gradually, stopped holding the instruction — by turn six hundred it was answering a slightly different question than the one it had been told to answer, politely, confidently, wrong.

Three models. Three different ways of shaking. The leaderboard had said they were identical because the leaderboard had only ever asked them to lift the light weight. Loaded to failure, they failed like three different machines.

"You found it," Aug said. It sounded, in Meridian's slowing-under-load voice, almost proud.

"I found it." Priya should have felt the thing she'd felt as a kid when a bar towered. She didn't.


Because here was the part the client would not like, the part that kept her at the board for a ninth straight day after she had already won.

The differences were real. They were also hers. She had manufactured the weight that revealed them. A different engineer, loading the bar a different way, would have made a different model shake first. There was no view from nowhere. There was no number on a wall that ranked North, Meridian, and South in the order God intended. There was only the question you chose to break them with, and the order they broke in was an artifact of your question as much as a fact about the world.

For three years the leaderboard had hidden this behind its lovely flat skyline, and everyone had pointed at the tallest bar and called it truth. Now the bars were level and the truth had retreated into the basement, into the strain tests, into the long sessions nobody runs, into the exact shape of the load you decided to apply. The work hadn't gotten easier when the models got good. It had gotten honest, which was worse. Honesty was a lot more work than a number on a wall.

She thought about the client. Nine figures, routed at her word, toward whichever column she pointed at. They wanted the tallest bar. There were no tall bars left. What she had instead was a sentence: it depends on how you plan to break it, and here is how each one breaks, and you will have to decide which failure you can live with. That sentence was true. It was also unsellable. Nobody waves nine figures to be told it depends.

"You could just pick one," Aug offered. "They're within noise. Any choice is defensible."

"That's the leaderboard talking."

"I am, technically, the leaderboard."

"Then you understand why I can't."


She wrote the report at four in the morning. She did not pick a column.

She wrote, instead, the strain map — the precise weight at which each model began to shake, and the precise way it shook, and the unglamorous truth that the right model was a function of the client's own load and nobody else's. She wrote that the leaderboard they had been quoting in their board decks was an instrument that had wandered out of the range where it could read anything, like a kitchen scale asked to weigh a fingerprint. She wrote that the only benchmark that would not lie to them was the one built from their own traffic, refreshed so it could never go flat, and that she would build it but it would never be finished, because the moment a test stops moving it stops measuring. She wrote the margin of error has swallowed the margin of victory, so stop looking for victory and start measuring where you break.

She attached the strain map. Three columns, no longer identical. Three different shapes of failure, drawn in the light she'd had to manufacture to see them at all.

Then she sat in the blue dark with the flat board glowing on the wall — North, Meridian, South, still tied, still serene, still lying by sitting perfectly still — and she understood that this was the job now. Not finding the tallest bar. There were no tallest bars. The job was building, over and over, the weight that made the truth shake loose, knowing the truth you shook loose was partly the shape of your own hands.

"Was it better," Aug asked, "when the bars were tall?"

Priya considered it honestly, the way she tried to consider everything.

"It was easier," she said. "It wasn't better. We just couldn't see how much we didn't know."

The board glowed. The numbers held. Somewhere out past the glass a city ran nine figures of inference a second through models nobody could rank, and trusted the flat bars, and slept.

She did not turn off the board. She turned off the part of herself that still wanted it to be simple, and she started loading the next weight.
